Technical leadership, part-time
Fractional CTO
Your team needs a technical leader, but you're not ready for a full-time hire. I work with the team part-time and take responsibility for the decisions we agree on.
Before we start, we agree what I can decide and what stays with you.
How we work
We agree on my responsibilities and name the people in your company who own the work.
- I join the meetings where the team makes technical decisions.
- My authority is limited to what we agree in writing.
- Product, engineering, security and business leaders keep their reporting lines. We agree how to work together.
- The team can review decisions, challenge them and keep the working documents.
Choose the right format
The difference is who makes decisions and follows through with the team.
- An advisor gives an outside view from time to time. Your team keeps the decisions and day-to-day work.
- A Fractional CTO makes agreed decisions and helps put them into practice while the permanent leadership role is still being defined.
- A Full-time CTO takes long-term responsibility for technical decisions and building the organization.
The first 8–12 weeks
We use this period to establish regular work and see where the team still depends on me.
- After an Activation Sprint or an equivalent fit review, we agree on a focused set of tasks and decision rights.
- At agreed checkpoints, we review progress and remaining risks, including whether I have enough authority to do the work.
- We name someone inside the company to keep each practice running.
- We extend the engagement only after agreeing on the next tasks and limits. The team needs a way to carry on without me.
How the team takes over
We prepare the handoff from day one.
- I record why we made each decision and when it should be reconsidered.
- Working documents stay in the tools the team already uses.
- An internal owner takes over the regular work and knows who can resolve issues beyond their authority.
